Migration Roadmap to a Modular Payment Stack
Migrating to modular payment infrastructure is a step-by-step process with the order of operations designed to minimise risk and maintain continuity.
For example, it starts with the discovery of your environment, ends with the retirement of old systems, and builds in between with tokenisation at the edge, legacy flows transformed, and coverage expanded.
Phase 1: Discovery & Contract
First, map all payment flows across integrations, providers, platforms and channels.

Run both vaults in tandem with dual-write for new cards only, maintaining the old database vault for existing customers for flexibility down the line.
Phase 3: Strangler by Capability
Then implement a strangler method of moving capabilities from legacy systems to modular layers instead of flipping them all at once.
For example, one day operate retries in the new layer and the next day, 3DS enforcement or settlement reporting.
This reduces risk and allows you to see positive gains bit by bit: did smart retries through the second provider recover failed payments?

Phase 4: Expand Coverage
Once you have validated routing and tokenisation efforts in the modular layer, it's safe to expand coverage beyond credit cards and across geographies.
Start using data already acquired to take in wallet schemes, local bank transfer networks and alternative rails outside credit cards.
Having all of these payment types under one control layer reduces the effort of managing many dashboards in addition to providing double-dipping fraud rules.

Consider future industry migrations as well: domestic payment systems moving from legacy formats to ISO 20022 for reconciliation and reporting means certain settlements will change.

Assess numbers, refund processing and settlement timeframes before moving forward on additional options.
Phase 5: Decommission & Optimise
Once the bulk of traffic runs through the modular stack, it's time to decommission legacy integrations.
Shut off plugin integrations and direct connections that won't be needed any longer; these only contribute to operational burden or PCI scope.
Review the acquirers you're working with now that you have leverage in a modular environment and renegotiate pricing based on what remains active or what increased usage gained volume elsewhere.
